You need exactly four things: somewhere to get leads, somewhere to clean them, somewhere to send from inboxes that aren't your real domain, and somewhere to catch the replies. One sequencer with built-in warmup does 80% of the job. The other 'must-have' tools are mostly stuff you bolt on once you've actually booked a meeting, or never.

- Google Workspace (sending domains)The infrastructure nobody markets but everybody needs. Buy 1-2 throwaway sending domains (NOT your real one), spin up 3-5 inboxes each. This is what actually sends.
$ Domains: a few dollars/year each. Workspace: low-single-digit to ~$7/inbox/mo. Budget for 6-10 inboxes total to start = the real cost line, not the software.
- HubSpot Free (or Attio free tier)Where positive replies land and become a pipeline. A real CRM, not a spreadsheet pretending to be one.

Build the list in Apollo: filter to your exact ICP (title, headcount, industry, geo), pull work emails, export to CSV. Aim for a few hundred contacts, not a vanity 10k.

Run the CSV through MillionVerifier. Keep 'valid' only, dump 'risky/unknown'. This one step protects everything downstream, bounces are what get you blacklisted.

Set up sending infra in Google Workspace: register 1-2 lookalike sending domains, create 3-5 inboxes per domain, and set SPF, DKIM, and DMARC records (15 minutes of DNS, do not skip).

Connect every sending inbox to Smartlead and turn on warmup. Then walk away for 2-3 weeks, warmup runs itself while inboxes build reputation. Sending cold on day one is how founders burn domains.

Cut the 'sales engagement platform' starter at four figures a year, you are not Salesforce, you don't need it. Cut the dialer, the 'AI SDR' that writes worse emails than you, and the $185+/mo enrichment platform (yes, Clay, it's brilliant and it is absolutely overkill until you've proven the motion works). And cut the instinct to buy a 50k-lead list: a clean list of 300 people who actually fit beats 10k strangers who'll bounce and brick your domain. The sequencer + clean data + real inboxes IS the stack. Everything else is a bolt-on you earn later.

Deliverability is the maintenance, not the setup. Domains age and burn, rotate fresh ones in every few months and keep bounce rate under ~3%. Skip warmup or blast 100/day per inbox and you'll land in spam by week two. The tools don't break; sender reputation does.
